Purpose
This document explains how information flows through the Writing Studio — upward from individual pieces into strategic decisions, and downward from strategic decisions into individual pieces. Every artifact in the system has a defined place in this cascade. Understanding the cascade makes the feedback loops legible: data produced at the micro level eventually changes what we write at the macro level.

What Each Level Does
Level 1 — Per-Piece: The production and performance layer. Every project has three artifacts: a WSD tracking production through 5 stages, a Distribution Brief specifying the repurposing cascade before production begins, and a Performance Record accumulating metrics at 30, 60, and 90 days post-publication.
Level 2 — Sector/Audience: The intelligence layer. Sector Intelligence files aggregate what we know about each target sector: regulatory drivers, vocabulary, where they read, who refers work. Audience Personas define who we're writing for in each sector using VPC + JTBD methodology. The Referral Network tracks individuals who connect content to business outcomes.
Level 3 — Quarterly Planning: The planning layer. The Quarterly Content Review retrospects the previous quarter (performance signals, audience signals, sector signals) and produces the Q+1 portfolio. This is the primary mechanism for translating performance data into content decisions.
Level 4 — Annual Strategic: The stable anchor. The Business Strategy Brief sets the fixed constraints within which all quarterly plans operate. Content Strategy is the planning governance document (quarterly ritual, KPI framework). These change slowly and deliberately.
Feedback Loops
The cascade flows bottom-up. The feedback loops close it: they carry what we learned back down to change what we do.
Loop A — Performance → Strategy
Trigger: End of each quarter Data source: Performance Records (aggregated) Destination: Quarterly Review → Content Strategy priority adjustments Mechanism: Any topic cluster generating a Tier 3 signal (inquiry, referral, speaking invitation) gets elevated priority next quarter. Any cluster with two consecutive low-Tier-2 quarters gets reviewed before re-deployment.
Loop B — Audience Signal → Personas
Trigger: 30-day post-publication mark for each piece Data source: Performance Record (comments section — who said what; inquiry notes) Destination: Audience Persona updates Mechanism: When LinkedIn comments or direct inquiries reveal unexpected audience behaviors, pains, or vocabulary — update the relevant persona. Signal: someone is engaging with the content in a way we didn't anticipate. This is new audience intelligence.
Loop C — Sector Signal → Intelligence
Trigger: Monthly review, or on notable event (legislation, sector news, inquiry from a new sector) Data source: Current Awareness Queue, Referral Network touchpoints, inquiry notes Destination: Sector Intelligence files Mechanism: Regulatory changes, sector news, or a cluster of inquiries from a sector update the sector file. Feeds into quarterly portfolio filter (Business Alignment assessment).
Loop D — Referral Signal → Network
Trigger: After each client conversation where content is mentioned Data source: Richard / Suzanne intake notes Destination: Referral Network (content touchpoints field per contact) Mechanism: When a prospect or contact says "I read your article on X" — log it. When a referral source says "I sent someone your piece on Y" — log it. This data eventually makes visible which pieces drive relationship entry points.
Loop E — Pattern Performance → Pattern Files
Trigger: Quarterly, after ≥2 pieces using the same pattern are published and tracked
Data source: Performance Records for those pieces
Destination: Pattern retrospectives (intelligence/PATTERN_RETROSPECTIVES.md); eventually pattern files
Mechanism: If all high-performing pieces share a structural characteristic (opening type, argument arc, evidence pattern) — that's a signal to encode in the pattern. If a pattern-specified element consistently underperforms, it needs revision.
Metrics Framework
Tier 1 — Reach (Lagging Indicators)
These measure distribution, not resonance. High reach with low engagement = distribution without connection.

These predict business impact. A piece generating high Tier 2 engagement will eventually generate Tier 3 outcomes. Prioritize diagnosing Tier 2 performance.

Interpretation rule: Tier 3 lags Tier 2 by weeks to months. Do not abandon content investment because Tier 3 is flat in Q1. Watch Tier 2 as the signal. Tier 3 validation may take 2–3 quarters.
